Fractional RevOps vs. Full-Time Hire vs. Agency: How to Actually Decide

Kairos Performance··7 min read

Short answer: pick based on the kind of need you have, not the size of your budget. If the work is permanent and daily, hire. If it's senior judgment you can't justify full-time, go fractional. If you want someone to run it for you ongoing, an agency. Most teams get this backwards - they start with "what can we afford" instead of "what do we actually need," and end up overpaying for the wrong shape of help.

Three quick rules of thumb before the detail:

  • Permanent + daily ownership → full-time hire
  • Senior fix, finite or part-time → fractional
  • Ongoing execution you'd rather outsource → agency

Here's the part nobody selling you one of these options will say out loud: the right answer sometimes isn't them. So let's go through it honestly.

The decision in one table

OptionBest whenWatch out forRough monthly cost
Full-time hireThe need is permanent, daily, and embedded. You have enough steady-state work to keep a strong person busy - and you want the muscle in-house for good.Ramp time (3-6 months to real productivity), recruiting cost, and the risk of hiring one generalist to cover work that actually needs three specialists.$13-25K all-in ($155-300K+/yr loaded)
FractionalYou need senior, operator-level judgment to architect or fix the system - but the need is finite or part-time, and you can't justify that seniority as a salary. The gains can evaporate if there's no internal owner to hand off to. Fractional builds the system; someone on your side has to keep it running.$5-25K
Full-service agencyYou want a durable outsourced RevOps function - strategy plus ongoing execution - and you'd rather rent a bench than build one.Less daily embeddedness than a hire; quality varies widely by firm. Vet whether senior people actually touch your account or just sell it.$10-45K

Full-time hire: the right call more often than consultants admit

If you have steady, everyday RevOps work - someone owning the CRM, sitting in every pipeline review, maintaining the systems week after week - hire. Nobody fractional or agency-based replicates being in the building every day, and you're building durable internal capability instead of renting it.

The honest cost picture: a Revenue Operations Manager averages roughly $125K in base salary in the US, and a Director of Revenue Operations runs about $216K base. [1] Load in payroll taxes, benefits, and overhead - the standard multiplier is 1.25 to 1.4x base [2] - and your true cost lands closer to $155-180K a year for a manager and $270-300K+ for a director. Add three to six months of ramp before they're fully productive, plus recruiting time and the risk of a mis-hire.

Here's the trap I'd watch for: hiring one person to be your entire RevOps function. A single generalist rarely covers systems administration, analytics, process design, and enablement well. If your job description reads like four jobs, a lone hire will drown - and that's often the moment fractional or an agency makes more sense.

Fractional: rented senior leadership, not a warm body

The sharpest use of fractional isn't "accelerate a team you already have." It's renting seniority you can't justify hiring. You need a VP-level operator to architect your revenue engine, untangle a messy CRM, or get you AI-ready - but that's a finite job, or a few days a month, not a full-time salary. Bringing in a $250K+ leader full-time for it makes no sense. Renting that judgment does.

Fractional RevOps runs roughly $5-25K/month depending on scope and seniority - independent benchmarks put most fractional-executive engagements between $8K and $22K a month, scaling with intensity. [3] At Kairos, our fractional retainers span that range across three tiers ($10K, $17.5K, $25K/month, three-month minimum). [4]

The honest catch: fractional works best when someone on your side inherits what gets built. We architect the system and transfer the capability - but if there's no internal owner to carry it, the improvements fade when the engagement ends. If you have nobody to hand off to and the need is genuinely permanent, that's a signal you should be hiring, not retaining us.

Agency: the underrated option, done right

The lazy version of this comparison paints agencies as low-end execution shops. That's not the reality anymore. The best full-service firms - Domestique is a good example - bring real senior firepower plus a leverage layer of solid execution people, and they'll handle both the transformation and the ongoing work. Domestique publishes $10K for a lightweight RevOps audit and $25K for a deep-dive, backed by a full multi-disciplinary team across CRM administration, marketing ops, enablement, and paid media. [5] Union Square Consulting prices its programs from $10K/month, with an all-inclusive GTM Operating System running $10-45K/month on annual engagements with a 90-day exit clause. [6]

An agency is the right call when you want a durable outsourced RevOps function and would rather rent a whole bench than build one. The thing to vet: whether senior people actually touch your account, or whether you're sold by a principal and serviced by juniors. Ask directly who does the work.

Where Kairos fits - and where we're headed

Today, we're a small, senior team that architects your revenue and AI operations and transfers the capability to you. That's the core: operator-level judgment that makes you self-sufficient, not a layer of junior hands you manage forever.

But we're deliberately built to grow with you. For clients who want us to stay on and run what we built, we're increasingly taking on that ongoing operational ownership too - the full arc from fix it to run it. If where you're going is a long-term partner who architects the system and then operates it, that's the direction we're actively building, and it's worth a conversation about timing.

So, plainly:

  • If you need someone in the seat every day owning ops indefinitely, hire - and we'll tell you that.
  • If what you need on day one is a large standing team running high-volume execution, a full-service agency is likely the better fit today. That's also the capability we're expanding into - so if the timing lines up, talk to us before you assume we're out of scope.
  • If you want senior operators to get your revenue engine right, make it AI-ready, and increasingly stay on to run it, that's us.

Telling you when we're not the fit is still the point. If we talk and it's clearly a straight hire you need, we'll say so.

Next steps

  1. Spend ten minutes defining the requirement, not just the budget. Answer four questions: Is the work daily or occasional? Strategic architecture or execution volume? A one-time fix or permanent ownership? And who owns it internally once it's built? Those answers usually eliminate a column on their own. (Owner: you.)
  2. If it's finite and senior, start with an assessment before any retainer - scope the actual problem before committing to ongoing spend. Our RevOps and AI Readiness assessments run $15-30K and give you a prioritized roadmap you own, whether or not you work with us after. [4]

Not sure which bucket you're in? That's a fine reason to book a short call - we'll help you figure out which option fits, even if it isn't Kairos.
